Hotel Kitchen Hierarchy Explained: From Commis Chef to Executive Chef and How Long Each Step Takes

Hotels, restaurants, and other culinary businesses worldwide offer exciting career opportunities for aspiring chefs. While a passion for cooking is necessary in this profession, a chef must also possess creativity, practical knowledge, and technical expertise along with the ability to innovate, work under pressure, time management skills, teamwork and kitchen management skills. Even after formal training at a culinary institute, it takes years of hard work, dedication, discipline, and experience to go from entry-level roles to senior and top-level positions in this field. Hence, it is important for you to understand the hotel kitchen hierarchy India if you aspire to become a professional chef.

Read on to know what the kitchen hierarchy means, the various steps it includes, and the approximate time it takes to complete each before you finally reach the zenith of your culinary career!

What is the Meaning of Hotel Kitchen Hierarchy?

Most contemporary professional kitchens in India and across the globe follow the French style of kitchen hierarchical system called the ‘Brigade de Cuisine’ (or simply kitchen brigade/kitchen hierarchy). The late legendary French chef, restaurateur, and culinary writer Auguste Escoffier developed and codified this concept. It is a set chain of command which establishes clear roles for all team members and delegates distinct responsibilities to each individual according to their specialisation. This system has become critical for the smooth functioning of kitchens in restaurants and hotels.

However, the structure and size of the hotel kitchen hierarchy India can vary from one establishment to another. For instance, a full kitchen brigade can consist of more than 20 different positions and while large-scale restaurants or 5-star hotels may fill all of them, smaller establishments may not. Yet there are certain hierarchical ranks for culinary professionals, starting from Commis Chef and ending with Executive Chef, that you will commonly find across the majority of modern kitchens.

Understanding the Standard Career Trajectory of a Culinary Arts Professional

The following are the six key steps in the hotel kitchen hierarchy (listed in ascending order):

1. Commis Chef

Also known as Junior Chef, a Commis Chef is an entry-level professional in a hotel kitchen who works under the supervision and guidance of experienced chefs.

Since this is the first step of their professional journey, it focuses mainly on learning kitchen fundamentals, development of knife skills, food safety knowledge, proper equipment handling, and improvement of speed and accuracy. Commis Chefs help with basic kitchen tasks such as ingredient-prepping, vegetable-chopping, ingredient measurement, hygiene maintenance, arrangement of workstations and following recipes.

5-star hotels in India have a three-tier grading system for Commis Chefs, such as Commis III, Commis II, and Commis I. Fresh culinary course graduates with 0 to 1 year of experience generally land the Commis III position at the beginning of their careers, gradually move on to Commis II, and later to Commis I. You will typically spend about 2 to 4 years in your role as a Commis Chef.

2. Demi Chef de Partie

A Demi Chef de Partie (DCDP) is the immediate superior of a Commis I Chef in the kitchen hierarchy. They play the role of an assistant in the management of a specific kitchen section, be it Indian cuisine, international cuisine, pastry, bakery, grill or any other culinary specialty.

DCDPs have to help maintain ingredient quality control, support service operations, help senior chefs organise their workstations, or even prepare dishes independently. They require stronger technical knowledge, greater accuracy and better time management skills to perform these tasks successfully. Their communication and teamwork skills must also be good as it makes all the difference during peak service hours.

The DCDP position is more common within the 5-star hotel kitchen hierarchy India, though smaller restaurants may skip this level entirely. You will spend around 2 to 4 years in this role before you transition to the next step.

3. Chef de Partie

The position of a Chef de Partie (CDP) or Station Chef is a step above DCDP and directly oversees the management of a particular kitchen section (e.g. Indian curries, tandoor section, pastry, bakery, roast, grill, sauce, etc.)

CDPs handle various tasks from managing ingredients, maintaining hygiene and monitoring food quality to preparing menu items and ensuring timely fulfillment of orders. They must have a good sense of portion control, know how to minimise food wastage and maintain consistency even during busy service periods. Moreover, they may also have to guide their subordinates such as the Commis Chefs and/or DCDPs assigned to their section.

CDP is a significant milestone in your culinary career, as it is the step in the kitchen hierarchy wherein you shift from individual food preparation to operational responsibility and team supervision. You will spend approximately 4 to 7 years working in this role.

4. Sous Chef

As the right hand of a restaurant’s Head Chef, a Sous Chef is the second-in-command in the hotel kitchen hierarchy. They support the Head Chef in a professional kitchen’s day-to-day operations, which includes responsibilities like the supervision of different teams, inventory-monitoring, food quality checks, coordinating food preparation, staff schedule management, ensuring strict adherence to hygiene protocol, etc.

Additionally, Sous Chefs may also have to train junior staff members, ensure proper coordination between multiple kitchen sections, and resolve operational challenges. Besides, they may even have to step in for the Head Chef in their absence. Therefore, you must demonstrate vital skills like leadership, quick decision-making and problem-solving as a Sous Chef. It will take you about 3 to 5 years to move beyond this step.

5. Head Chef

The Head Chef (also known as Chef de Cuisine) is a sought-after senior leadership role in the kitchen hierarchy. They perform various managerial duties across the entire operations of an individual commercial kitchen, including staff management and supervision, menu planning, cost control, making purchases, monitoring inventory, liaising with the restaurant manager and suppliers and much more.

Most culinary professionals at this level need to gain at least 3 to 5 years of experience before they can aim for a promotion to the next and final step in the hotel kitchen hierarchy.

6. Executive Chef

If you thought that becoming a Head Chef will be the peak of your culinary career, you are wrong! An Executive Chef or Chef Exécutif sits at the pinnacle of the kitchen hierarchy, a level above the Head Chef.

Just like Head Chefs, the work of Executive Chefs is mostly managerial. But unlike Head Chefs who are responsible for running only individual kitchens, an Executive Chef often manages more than one outlet. They usually aren’t directly responsible for cooking; instead they steer strategy across multiple kitchens of a hotel business and oversee its wider culinary operations. However, at compact restaurant sites without a multi-outlet setup, the roles of Head Chef and Executive Chef may overlap.

The chief responsibilities of an Executive Chef may include menu development, menu pricing, food budget management, cost control, quality standard maintenance, culinary team supervision, coordination with different departments, making purchasing decisions and planning special events or guest-experience initiatives. Beyond culinary talent, you must have strong leadership qualities and a sound understanding of the hotel business in this position.

How Long Does It Take to Climb Up the Hotel Kitchen Hierarchy India from Commis to Executive Chef?

When people wonder how to become a Chef India, they often don’t realise that their transformation from a fresher starting out as a Commis Chef to a renowned hotel brand’s Executive Chef doesn’t happen overnight. It is a long journey that may take anywhere from 12 to 18 years! The following are the standard transition periods between each role in the kitchen hierarchy:

  • Commis Chef to Demi Chef de Partie (DCDP) – 2 to 4 years approx.
  • Demi Chef de Partie (DCDP) to Chef de Partie (CDP) – 2 to 4 years approx.
  • Chef de Partie (CDP) to Sous Chef – 4 to 7 years approx.
  • Sous Chef to Head Chef – 3 to 5 years approx.
  • Head Chef to Executive Chef – 3 to 5 years approx.

You should note that the above timelines aren’t fixed since every culinary professional’s progress will differ depending on how well and fast they learn, how soon they demonstrate leadership skills, and the promotion opportunities available in the establishment where they work. Sometimes, two roles may overlap, certain levels may be skipped or additional positions like Senior CDP, Junior Sous Chef, Executive Sous Chef, etc., may exist, which can alter your individual career trajectory.
